Rarity as wirt seeing as how she can become easily stressed  
Sweetie belle as gregory because she seems the most optimistic out of the CMC  
Applejack as beatrice because we actually know more about her family rather than trixie  
Chrysalis/sombra as the beast because even before discord was an antagonist, I couldn’t see him getting away with murder, besides hes more along the lines of beinv auntie whispers  
Zecora as the woodsman because she lives in a forest  
Fluttershy/discord as lorna/auntie whispers because they live together and fluttershy can turn into a vampire  
Every other character you can bicker among yourselves over whos who

Suri for the cruelty, Prim for the age, both for their expertise with fabric.
 
You raise a good point with the protagonist roles, and Twilight and Spike seem the most plausible.

The only thing I have to say is that I’d think it’d be a good idea to keep the ponies with the roles of Wirt and Gregory actual canonon siblings (or surrogate siblings like Dash and Scoots). Brothers, obviously, isn’t an option, since the only pairs of brothers are either Thunderlane and Rumble (basically extras, no real character traits) or Flim and Flam (seemingly twins, plus they don’t fit character-wise), but other than that, there’s plenty of possible sibling pairs… I’m thinking Twilight and Spike might be good?
 
I’d pick Suri over Prim, but that may just be me.

I’m having trouble deciding a good Adelaide myself. I’d say Suri Polomare, or perhaps Prim Hemline.

I’m pretty sure there’s snarkier than Trixie, but it’s 3 AM s I can’t pick one right now, I should be trying to sleep.
 
Is it Loma? I thought it was Lorna, it sounded like Lorna to me. I presume her little problem would be represented by Nightmare Rarity?
 
Adelaide should totally be Luna and/or Nightmare Moon,.

I only chose Trixie for Beatrice because she was a girl in blue before being turned into a bluebird. Not to mention her snarky attitude XD

Seabreeze! Seabreeze was who I was trying to think of! He’d make a great Beatrice. Small, blue, wings, perfectly comfortable telling you you’re an idiot. That’s the checklist, I’m pretty sure.

I just think Zecora fits the “scary mysterious loner with good intentions” role better than Starswirl. As for Discord and the beast? I feel he just looks the part more than Tirek does. As for Beatrice, wouldn’t somepony with wings make a better Beatrice?
 
Also, there’s probably some really dark humor to be had with edelwood and the “Fluttertree” meme.

And perhaps Trixie as Beatrice; bluebird and whatnot :U
