I usually assume they fold a bit when not in combat and actually look human.
However that also limits their flexibility so they “straighten up” during a combat.
Both the Sectoids of XCOM and Crypto are based off of the Grays, one of the (allegedly real) types of extraterrestrial life. Claims of gray alien sightings still occur worldwide, and have apparently been going on since 1947.

I could be wrong - because I know nothing about XCOM - but I believe it’s supposed to be a 1950’s imagining of how an alien invasion would go.
